We conduct a structured mapping of every decision that currently flows through the owner. We interview the owner and key team members to understand the informal decision-making patterns that have developed over time. The output is a clear picture of what's centralized, why, and what the cost of that centralization is.
We build the authority matrix collaboratively with the owner and second-line team. This is a written document that defines who can decide what — by role, by decision type, and by financial threshold. It removes the grey zones that default everything back to the owner.
The authority matrix only works if the second-line team understands it and is equipped to operate within it. We run working sessions directly with the managers who will be taking on new decision-making authority — addressing the concerns, habits, and gaps that would otherwise cause the new structure to collapse back to the old one.
The owner needs to stay informed without being in the middle of everything. We design and install a structured weekly reporting system: what information flows to the owner, in what format, and on what cadence. The owner sees what matters — without needing to ask, chase, or attend every meeting.
We don't work on leadership styles, emotional intelligence, communication patterns, or personal development. Those are legitimate disciplines — they're just not what we do. We work on organizational structure.
We don't explore the owner's relationship with control, their family business history, or the psychological roots of micromanagement. We take the situation as it is and build structure around it.
